PROJECT RECOVERY

When a project goes off track, the next move matters.

A project doesn’t have to fail completely before it needs attention. Missed milestones, unclear responsibilities, growing costs or repeated delays can all signal that something needs to change.

The Launch Solution helps businesses and organizations assess projects that have stalled, become difficult to manage or lost their original direction.

We work to identify what’s happening, establish priorities and develop a practical path toward stabilization, stronger coordination and renewed progress.

SOUND FAMILIAR?

The project is still active, but progress doesn't feel certain.

Projects can lose momentum for many reasons. Sometimes the original plan no longer fits. Sometimes decisions, resources or responsibilities have become unclear. And sometimes the team is working hard without moving closer to the intended outcome.

01

The project keeps missing its milestones.

Deadlines continue to move, progress is difficult to measure and it’s becoming harder to predict when the work will be completed.

02

Everyone is busy, but ownership is unclear.

Several people or vendors are involved, yet decisions are delayed, responsibilities overlap and important work falls between teams.

03

Costs or requirements keep changing.

The original scope no longer reflects what’s being delivered, new requests continue to emerge or the available budget is under pressure.

04

You need an independent view before making another commitment.

You’ve invested time and resources, but need to understand whether to continue, adjust the approach, pause or change direction.

HOW TLS HELPS

Understand the problem. Reset the priorities. Move forward with purpose.

TLS approaches project recovery by first establishing what is actually happening, rather than assuming the solution is simply more meetings, more people or a revised deadline.

Establish the current reality

Review the project’s objectives, commitments, progress, dependencies and available information to understand where things stand.

Identify what needs attention first

Separate urgent issues from underlying problems and determine which decisions or actions are necessary to stabilize the work.

Build a workable recovery plan

Establish realistic priorities, responsibilities and milestones, including alternative approaches when the original plan no longer serves the intended objective.

Restore coordination and momentum

Support implementation of the agreed recovery actions, including decision tracking, stakeholder alignment and delivery oversight.

THE WORK

Recovery starts with understanding what needs to change.

Project recovery is not always about rescuing an entire initiative. Sometimes it means resolving a specific operational bottleneck, resetting a troubled implementation or helping leadership make an informed decision about whether the project should continue.

TLS helps organizations assess troubled or stalled projects, identify the issues affecting delivery and develop a practical approach to stabilization.

Our work can include reviewing project status, clarifying responsibilities, identifying delivery risks, resetting priorities and coordinating recovery actions.

The objective is to replace uncertainty with a clearer understanding of the situation and an achievable next step.

1. Project Health & Current-State Assessment
  • Reviewing project objectives and original commitments
  • Assessing scope, milestones, budgets and available resources
  • Reviewing plans, documentation and status information
  • Identifying incomplete or conflicting requirements
  • Assessing delivery progress and critical dependencies
  • Gathering relevant stakeholder perspectives
2. Root-Cause & Risk Analysis
  • Identifying recurring delays and operational bottlenecks
  • Reviewing decision-making and escalation processes
  • Examining unclear ownership or accountability
  • Identifying vendor, resource and coordination gaps
  • Assessing scope changes and their impact
  • Evaluating material risks to delivery
3. Recovery Planning & Stabilization
  • Defining immediate stabilization priorities
  • Developing recovery options and recommended actions
  • Reassessing milestones and delivery sequencing
  • Clarifying responsibilities and decision ownership
  • Establishing communication and reporting requirements
  • Developing a practical recovery roadmap

4. Recovery Implementation & Oversight
  • Coordinating agreed corrective actions
  • Establishing issue and decision tracking
  • Supporting vendor and stakeholder alignment
  • Monitoring revised milestones and dependencies
  • Facilitating recovery progress reviews
  • Preparing handover or transition recommendations

TLS’s recovery work is based on the information available, the agreed scope and the cooperation of relevant stakeholders. An assessment may identify the need for additional resources, technical specialists, revised budgets or a change in project direction. TLS cannot guarantee that every project can be recovered within its original budget, scope or timeline.

WORKING TOGETHER

The right recovery support depends on where things stand.

Some projects need an independent assessment before another decision is made. Others need a defined recovery plan, immediate coordination or experienced leadership to help stabilize delivery.

Project Recovery & Stabilization Assessment
An independent review to understand what’s affecting progress and identify practical next steps.

Strategy & Recovery Planning
A structured engagement to reset priorities, responsibilities and the delivery approach.

Defined Recovery Implementation Projects
Focused implementation support to address agreed issues and stabilize project delivery.

Project Recovery & Stabilization Assessment
$2,750

An independent assessment for organizations dealing with stalled progress, unclear ownership, delivery concerns or uncertainty about the next step.

TLS reviews the agreed project information, identifies key issues and develops prioritized recommendations.

Typical outputs: Current-state findings, key risks and dependencies, recommended stabilization priorities and a written assessment.

Best when you need clarity before committing additional time, funding or resources.

Priority Recovery Assessment
$3,750

An expedited assessment option for situations requiring a faster initial review and decision-making support.

Priority scheduling, turnaround time and the scope of the review are confirmed before engagement, subject to availability.

Best when a near-term deadline or important project decision makes timing especially significant.

Strategy & Recovery Planning
From $4,500

A structured planning engagement to establish a recovery approach, reset delivery priorities and define the responsibilities and milestones needed to move forward.

Depending on scope, the work may include a recovery roadmap, revised workstreams, governance recommendations and stakeholder alignment.

Best when the project issues are understood but the team needs a coordinated plan to address them.

Defined Recovery Implementation Projects
Typically $10,000+

A scoped engagement to implement agreed corrective actions, coordinate recovery workstreams and support renewed delivery.

The investment depends on project complexity, duration, available documentation, dependencies and TLS’s responsibilities.

Best when corrective actions have been identified and hands-on implementation support is required.

Embedded Recovery Leadership
From $4,000/month

Ongoing project leadership and implementation oversight for organizations managing a complex recovery effort or requiring additional coordination capacity.

Best when the project requires sustained leadership, decision tracking and cross-functional coordination.

A Project Recovery & Stabilization Assessment is not mandatory before every recovery engagement. If the issues and required corrective actions are already clearly documented, TLS may be able to proceed directly to implementation scoping.

THE OUTCOME

A clearer understanding of the situation and a practical way forward.

The goal of recovery work is not simply to produce another report or revised schedule. It’s to help leadership understand the decisions that need to be made and establish a more realistic path forward.

Depending on the engagement, you’ll leave with a clearer assessment of project health, prioritized recovery actions, improved coordination or direct support implementing the changes.

Depending on the agreed scope, deliverables may include:

  • Project current-state assessment
  • Review of objectives, scope and commitments
  • Findings and root-cause analysis
  • Critical risks and dependency register
  • Recovery options and recommendations
  • Immediate stabilization action plan
  • Revised project roadmap and milestones
  • Responsibility and decision ownership matrix
  • Stakeholder communication and escalation plan
  • Recovery progress reporting framework
  • Vendor or contractor coordination plan
  • Recovery implementation oversight
  • Handover and transition recommendations

The final deliverables are confirmed in the engagement scope. Diagnostic engagements focus on assessment and recommendations; planning and implementation services are scoped separately.

RECOVERY IN PRACTICE

Sometimes progress requires a different approach.

When an initiative is no longer delivering as intended, the solution may involve more than adjusting timelines or assigning additional resources. TLS helps organizations reassess their objectives, identify what needs to change and develop a more effective way forward.

FEATURED PROJECT · EVENT & FUNDRAISING RECOVERY

The Salvation Army: Reimagining a Fundraising Event

An established fundraising event needed a significant change in direction. Its original fundraising model relied exclusively on ticket sales, limiting how supporters could contribute through the event.

The initiative was redesigned around a new event concept, incorporating an innovative shopping-catalogue fundraising experience that created an additional way for donors and the public to participate.

Rather than simply revising the existing event, the project introduced a different approach to fundraising and engagement while preserving the organization's broader fundraising objective.

OUR APPROACH · PROJECT RECOVERY

Recover the Objective, Not Necessarily the Original Plan

When a project stops progressing as intended, the right response isn't always to push harder on the original plan.

TLS helps organizations assess what's happening, identify which elements are still working and determine what needs to be stabilized, restructured or redesigned.

The objective is to create a practical way forward that serves the intended outcome, rather than continuing with an approach that no longer fits.

Assess · Reframe · Stabilize · Implement

Not sure whether the project needs a reset or a different approach?

You may not have all the answers yet. You may simply know that progress has slowed, costs are increasing or the original plan is no longer working.

The TLS Check-In can help you identify the situation and determine what kind of support may be most useful.
